This is heartbreaking...

A similar technology I'm excited about but recognize won't really ever take off is Matrix. Discord is dead easy. Create an account, message your friends, maybe join some servers. With Matrix, you end up with a similar problem of "which home server should I join?" before you ever even get to use it.

I'm not the world's biggest fan of centralized social media, but as someone who is very intimate first hand with the issues of decentralized services, I can also see why Mastodon instances are often small and limit their user count, out of necessity.

Your local instance can only see posts that it requests, and it only requests remote content from followed accounts. This is a god send, because these databases grow fast (we're currently in tyhe middle of a storage space crisis) but it harms the overall usability of the platform.

It takes a lot of effort to find good accounts to follow, especially on smaller instances. The common advice is to follow hashtags, but on really small instances, that doesn't help much unless other users on your instance are following accounts using those hashtags.

I'm the primary server administrator for an instance (the owner pays to run it, it is anything but cheap) but if you saw my Masto profile, you'd see I'm not very active. I'm lucky to have a bustling local feed full of content I want to see, but I agree with your thoughts on the federated aspects.
